Starting Out
I started my pool business in 2008 as just a guy with a truck and a pole. I knew how to clean pools. I knew the basics of running a business. I needed to figure out how to marry the two.
My wife and I were both working full time jobs, and I was cleaning pools on the side. It was long hours for both of us, and we spent a lot of time apart.
In 2012, we made the decision to expand into a secondary market. That move was both good, and bad.
First Successes
After moving to our secondary market, it quickly became our primary market. We grew our business year over year, until both my wife and myself were working full time in our pool company.
We had a team and had a lot of customers. We expanded into retail and bought several other routes. We had to learn fast to optimize routes correctly, especially when we absorbed over 20 new pools overnight into an already busy schedule.
Everything was great...
Except I was burnt out. Both physically and mentally.
In 2018, we set a goal to get our business over the $1m mark. Everybody told me I couldn’t do it. Well, they were all wrong. We hit that mark. But by the end of 2018 and the beginning of 2019, I was burnt out. I was just going through the motions. Something had to give, because all of the stress was starting to affect me physically. It was taking a toll on our marriage and my relationship with my kids.
The new direction
I had to make a change in my business. I went back to the basics. I had to optimize the routes. Part of my burn out was due to wasted time behind the wheel, which was costing me money. We fixed that.
When we started controlling our cash, we added $8k to our bottom line the first month we changed our mindset.
I started having more conversations with my vendors, making sure I was getting the best price possible.
I had meetings with my team to make sure our pricing was right - we had to charge what we were worth, and stop leaving money on the table.
I focused on finding customers - the right customers for my business. I cut ties with customers who were not adding to our bottom line. I cut an entire route after realizing it just wasn’t profitable.
I also focused on building my team: putting the right people in place so that my wife and I didn’t have to work so hard.
